In our dynamic and complex work environment, the continuous adjustment and optimization of teams are essential to meet market demands, secure competitive advantages, and at the same time, promote team member satisfaction. From our ten years of experience in supporting transformation processes in teams of various sizes and industries, it has become apparent that a team's success significantly depends on clarity regarding roles, responsibilities, expectations, and the ability to collaborate effectively. Here, the teamdecoder Framework presents itself as a systematic approach that supports teams in achieving these goals and sustainably enhancing their team health (performance + well-being).

 
Step 1: Understanding the Team Thoroughly


The basis for any optimization is a profound understanding of the team. This process is similar to the task of a new team leader, who must first gain a clear picture of the team's functions, dynamics, division of labor, attitudes, skills, and both official and unofficial networks. The goal is to obtain a comprehensive understanding of the current state to identify potentials for optimization. These are then elaborated in close coordination with the leadership and the team itself, where a structured approach to categorizing roles and responsibilities is indispensable.

    Players

    Every team member contributes individual strengths and perspectives that shape the overall picture of the team. A deeper understanding of each member's individual contributions is crucial to optimize team dynamics and create an environment where everyone feels valued and motivated.


    We start with a simple list of team members, categorizing them as internal or external colleagues, assigning mentors and/or disciplinary superiors, and analyzing personal strengths.


    AI agents ate also "players, as they will take over more and more work from the human colleagues. Create them in the yellow list, give them a name and tag them "AI".

    Skills

    Understanding the skills and competencies within the team allows for a targeted distribution of tasks and utilization of individual strengths. This not only promotes efficiency but also team member satisfaction, as they can undertake tasks that correspond to their abilities.


    The second list in the framework is a collection of skills present and absent in the team that are needed to achieve its goals. Players have skills and roles require them. Use skill matching to check which person fits best to which role.

    Roles

    Clarity about specific task areas and the hierarchy within the team avoids misunderstandings and conflicts. Each team member should know their role(s) and the associated expectations to contribute effectively to the common goal.


    In this list, all roles and task packages that the team needs to take care of end up here, as well as all hierarchical titles, if they are important to the team (and they usually are). 


    There are 2 roles lists in the app to give you more room to sort your roles better. In new accounts the 2nd list is hidden upon account creation and can be un-hidden through the lists menu in the top navigation.


    Examples:

    • Project Manager
    • Customer Service
    • Designer
    • Head of Marketing (> single owner role)
    • CEO (> single owner role)
    • Key Account Manager
    • etc.

    Domains

    The clear assignment of responsibility areas, whether for budgets, strategies, or projects, is fundamental for efficient teamwork. This ensures that all necessary areas are covered, and duplicative efforts are avoided.


    This list of the framework helps the team clarify anything that might cause misunderstandings. If you're familiar with the phrase "Why has nobody done X again???", it might be a sign that you should define and assign domains clearly. In the teamdecoder Framework, a domain can only be assigned to one person (plus a backup) to clarify who is responsible.

    • Business Customer Persona
    • Pitch Deck
    • Meta Ad Manager
    • Coffee Machine


    Anything that needs clarification to eliminate uncertainties and misunderstandings for good.

        Links

        The importance of networks cannot be overstated in today's work world. Teams should strive to strengthen their internal and external connections to share knowledge, receive support, and create synergies.


        As a special type of roles or domains, we introduce in the teamdecoder framework what we call "Links". A Link is responsible for building and maintaining the connection between their own team and a unit outside the team. 


        Examples:

        • Ensuring that the "CEO Office" is always informed or 
        • that the "Sustainability Department" is always up to date.


        We also use Links to represent small matrix structures. 


        Examples: 

        • If a "Task Force: AI" should consist of representatives from the Marketing Circle and the Tech Circle, we would create a Link "Marketing - AI" and a Link "Tech - AI", anchoring them in both circles.

        Circles

        Forming specific groups or circles within the team ("Sub-Teams") supports the achievement of goals. These groups, referred to in the framework as "Circles", enable focused collaboration on specific topics or projects.


        Examples:


        Each company uses its own terms, which could be a department, a task force, or a working group, such as 

        • Marketing
        • Social Media
        • Strategy
        • but also a regular meeting of certain functions or the "Team Event Planning Committee".

        Projects

        If the entire board shows a "team", circles are "sub-teams" and projects are "sub-sub-teams" or "sub-circles". Circles initiate "Projects" to implement their work towards achieving their goals. A clear definition of project objectives, tasks, and responsibilities is crucial for success and effective resource utilization.


        Examples:

        • the "Strategy Circle" might start a project to "Introduce OKRs
        • the "Sustainability Circle" might launch a project for the "Sustainability Report 2099."

        Practical Implementation and Benefits


        Every role, domain, link, circle, and project is defined with 

        • a purpose (Why does this unit exist?), 
        • specific tasks (What exactly does someone in role X need to do?), and 
        • clear goals (What is the direction for this circle? What do we expect from this group?).


        In this way, the application of the teamdecoder framework provides the team with a clear structure and offers leadership a simple management tool to define and systematically optimize work methods.


        Studies


        A number of studies, perhaps most notably the Slack Workplace Study, have shown how much the clarity of roles and their transparency can foster trust within a team. Trust is the basis for productivity as well as satisfaction, and establishing transparency is best done today with digital tools that are visible to everyone.
